Is COD order confirmation worth what it costs? Calls vs WhatsApp

Confirming every cash-on-delivery order costs salaries or WhatsApp fees. It pays for itself only if it stops enough refusals. How to work out whether it does, with no made-up benchmarks.

Most cash-on-delivery stores in Egypt confirm orders before shipping them, by phone or on WhatsApp. It feels obviously right: why ship an order the customer won't accept? But confirmation has a cost, and it can cancel orders that would have been delivered. Whether it pays for itself is a sum, not a habit.

What confirmation saves, and what it costs

When confirmation stops an order that would have been refused at the door, you save:

  • the courier fee for the shipment, charged whether the order is delivered or not
  • the return fee, if your courier charges one
  • the packaging, and the time spent restocking

Confirmation also helps the delivery itself. A 2025 study of last-mile delivery notes that the absence of recipients is one of the major causes of failed deliveries, and a call or message checks the address and that someone will be there to pay.

You don't get back the ad cost. That was spent when the order was placed, whether you confirm it or not.

What confirmation costs you:

  • Calls: the salaries of the confirmation team, or a cost per call if you outsource it.
  • WhatsApp: Meta's fee per message, plus any tool you use to send them.
  • Orders lost by confirming: some customers who don't answer, or who change their mind on the call, would have accepted the parcel at the door. Every one of those is a delivery you didn't make.

The break-even

The sum is simple:

Refusals a month confirmation must prevent = confirmation cost a month ÷ (courier fee + return fee)

If your confirmation team costs 20,000 EGP a month and a refused shipment costs you 60 EGP in courier and return fees, confirmation has to prevent 334 refusals a month to pay for itself. And that's before counting the orders it loses. Those figures are only there to show the arithmetic. Put yours in.

How much does confirmation reduce refusals?

We looked for independent data on this, for Egypt, the Gulf or anywhere, and didn't find any. The figures that circulate come from companies selling confirmation services, so we won't quote them. Your own orders are the only reliable source.

The store in What a returned COD order really costs you cancelled 395 of 1,759 orders (22%) at confirmation in September. Of the 1,364 it shipped, 129 came back, about 9.5%. What we can't know from one month is how many of those 395 would have been refused and how many would have paid.

To find out for your store, test it:

  1. Pick a sample of orders and ship them without confirming, or confirm one product or area and not another, for a few weeks.
  2. Compare the delivery rate of the confirmed and unconfirmed orders.
  3. Put both delivery rates into the sum above.

Calls or WhatsApp

Calls cost the same whether you confirm 500 orders or 1,500, as long as the team can keep up. They catch hesitation in the customer's voice and can fix a wrong address on the spot.

WhatsApp costs per message. Since 1 July 2025, Meta has charged per message, by message category and by country, and rates change. An order confirmation counts as a utility message: Meta's own description of the category includes messages that confirm, update, or cancel an order, and the template must be non-promotional. A confirmation template with an offer in it can be categorised, and priced, as marketing. Check Meta's current rate card for your country before you compare. If the customer messages you first, a 24-hour customer service window opens, and it resets with every new message from them.

You can also combine the two: WhatsApp first, then a call to the customers who don't reply.

Where to find each number

  • Orders placed, cancelled, shipped, refused: your store's order export, counted by status.
  • Courier fee and return fee: your courier's price list or statement.
  • Confirmation cost: salaries for the team, or your WhatsApp invoice and tool subscription.
  • Delivery rate with and without confirmation: only from your own test.

Work out yours

The free order confirmation cost calculator puts no confirmation, calls and WhatsApp side by side: what each costs, the shipments and refusals it avoids, the courier fees it saves, its net effect on the month, and how many refusals it must prevent to pay for itself. It runs in your browser with your own rates. Nothing is filled in from industry averages. To see how confirmation fits with the rest of your numbers, read How to measure an online store's success.

Common questions

Is order confirmation always worth it?

It pays for itself only if it prevents enough refusals to cover its own cost and the deliveries it loses. Stores with a high refusal rate usually gain more than stores whose customers rarely refuse.

How much does WhatsApp confirmation cost per order?

It depends on your country, the message category and Meta's current rates, which change. Meta has charged per message since 1 July 2025. Check Meta's rate card for your market rather than an old figure.

Does confirmation reduce the ad cost of an order?

The ad was paid for when the order was placed, so confirmation only saves the costs that come after it: the shipment, the return and the handling.

What's a normal cancellation rate at confirmation?

We don't know of reliable public figures for Egypt or the Gulf. Track your own by product, campaign and area, and compare it with your delivery rate.
